Summary

Internal Startups and Corporate Entrepreneurship Understanding Internal Startups Internal startups are new business divisions or units created within large, established companies to develop innovative products, services, or business models. What makes them distinct is that they operate with significant independence from the parent organization—sometimes described as operating "at arm's length." This separation allows them to move quickly and think creatively without being constrained by the parent company's existing processes and culture. Internal startups represent one specific approach to corporate entrepreneurship, which is the broader practice of encouraging innovation within large organizations. Companies establish internal startups for two main reasons: Promoting Innovation — Large corporations often struggle to innovate at the speed that smaller companies can. By creating a separate division with startup-like autonomy, they can foster experimentation and creative thinking. Exploring New Market Opportunities — Rather than trying to fit new ideas into existing business lines, internal startups allow companies to pursue entirely new markets or customer segments without cannibalizing their core business. The image below shows how internal startups fit into the broader startup ecosystem: Notice how different types of organizations (established companies, support organizations, universities, funding organizations, and service providers) all interact to support entrepreneurial activity. Internal startups leverage resources and expertise from across this ecosystem while maintaining their connection to their parent organization. Unicorns, Decacorns, and Hectocorns When discussing startup success, particularly in terms of growth and market valuation, three special categories have emerged. Unicorns A unicorn is a privately held startup company valued at more than $1 billion USD. This terminology reflects the rarity of such highly valued companies. For most of startup history, it was extraordinarily difficult for a private company to reach a $1 billion valuation, making such valuations seem almost mythical—hence the name "unicorn," a creature that is rare and legendary. <extrainfo> The term "unicorn" was coined by venture capitalist Aileen Lee in 2013 in an influential article. Lee specifically chose the term to emphasize just how statistically rare these billion-dollar startups were at the time. While unicorns have become more common in recent years as capital has become more abundant, the term stuck and is now industry standard. </extrainfo> Decacorns and Hectocorns As the startup ecosystem has evolved and more companies have reached extremely high valuations, the terminology has expanded: A decacorn is a startup valued at more than $10 billion USD (the "deca-" prefix means ten). A hectocorn is a startup valued at more than $100 billion USD (the "hecto-" prefix means one hundred). These terms follow the same logic as "unicorn"—they describe increasingly rare milestones in a company's growth trajectory. Each represents a significant jump in valuation and represents the most successful companies in the startup ecosystem.
